Working with a marketing agency is an investment. And like most investments, the returns don’t always show up on day one.

Knowing what to expect in those first few months makes the whole experience better. You can focus on the right things, ask the right questions, and judge progress accurately rather than anxiously.

Here’s an honest look at what those first 90 days actually involve.

Before anything starts

Good marketing starts with a proper conversation.

Before any work gets underway, your agency should be asking questions. What are your goals? What have you tried before? What does your budget look like? What does success actually mean for your business?

This isn’t small talk. It’s the foundation everything else gets built on. The answers shape the strategy, the priorities and the realistic expectations for what comes next.

Realistic expectations matter. A good agency will tell you what’s achievable and in what timeframe, not what you want to hear. If something takes time, they’ll say so. If something isn’t going to work for your business, they’ll tell you that too.

Month one: foundations

The first month is largely about getting set up properly.

Depending on the services you’ve signed up for, this might mean getting access to your website, your social media accounts, your content bank or your analytics. It might mean building out your reporting dashboard, getting familiar with your brand guidelines, or auditing what’s already in place before deciding what to change.

This groundwork phase can feel slow if you’re expecting immediate results. It isn’t slow. It’s necessary. Rushing it leads to work that doesn’t reflect your business properly.

By the end of month one you should have a clear picture of what’s being worked on, why, and what the plan looks like going forward.

Month two: momentum

Month two is where the work starts to take shape.

Content gets created. Campaigns get built. SEO work gets underway. You’ll start receiving regular reports that show you what’s happening and what the numbers mean in plain language.

This is also when the relationship starts to settle. You get a feel for how your agency communicates, how they handle feedback, and how they think about your business. The best agency relationships at this stage feel collaborative. You’re both working toward the same thing.

Results at this point will depend on the service. Some things move faster than others. Paid advertising can show early signals within weeks. SEO typically takes longer to build. Social media is about consistency over time. Your agency should be setting these expectations clearly rather than leaving you to guess.

Month three: early signals

By month three you should be seeing early evidence that things are moving in the right direction.

Not necessarily dramatic results. That expectation is where a lot of businesses come unstuck. Marketing builds over time. But you should be able to see clear indicators of progress. Rankings improving. Engagement growing. Traffic increasing. Ad performance being refined.

You should also feel confident about what you’re getting for your investment. Not just activity, actual progress toward the goals you set out at the start.

What good looks like

A good agency relationship at 90 days looks like this: you know what’s being done and why, you’re seeing early signs of progress, and you feel informed without being overwhelmed by detail.

You’re not chasing updates. You’re not unsure what your money is being spent on. You’re not being told everything is fine without any evidence to back it up.

The first 90 days sets the tone for everything that follows. Get that right and the rest tends to follow.
